Aloha Products
Aloha Products merupakan perusahaan yang bergerak di industri makanan olahan. Aloha
memproduksi kopi seperti halnya Nestle dan P&G. Aloha yang berlokasi di Amerika Serikat
mengambil bahan baku dari negara-negara tropis, misalnya Brazil dan Indonesia. Perusahaan-
perusahaan sejenis Aloha dapat melakukan pembelian dengan berbagai cara. Perusahaan
besar seperti Nestle akan melakukan impor kopi secara langsung dari negara penghasil kopi
(perkebunan kopi), sementara untuk perusahaan dengan level bisnis yang lebih kecil akan
melakukan pembelian kopi melalui broker atau perusahaan perdagangan.
Berdasarkan data pada exhibit 1, diketahui bahwa konsumsi kopi per kapita penduduk
Amerika Serikat semakin menrurun dari tahun 1965 sampai dengan 1990. Penduduk Amerika
mulai mengalihkan konsumsi kopi ke produk minuman yang lain seperti soft drink, atau
penduduk Amerika mulai memperhatikan kesehatan mereka dengan tidak terlalu sering
mengkonsumsi kopi.
Aloha Products memiliki tiga pabrik di Midwest Amerika Serikat. Setiap pabrik diberi
tanggungjawab terhadap keuntungan maupun kerugaian masing-masing. Kinerja tiap kepala
pabrik diukur berdasarkan marjin kotor yang dihasilkan tiap pabrik. Bahan baku tiap pabrik
berupa kopi telah ditangani oleh divisi pembelian dari pusat. Tiap pabrik menerima jadwal
produksi yang ditentukan dari pusat dan menerima sekaligus membayar bahan baku sesuai
dengan kebutuhan produksi tiap pabrik.
Sejak beberapa tahun yang lalu, para kepala Pabrik mengeluhkan sistem pengendalian
manajemen yang diterapkan perusahaan. Hal ini tergambar berdasarkan pernyataan Lisa
Anderson, Kepala Pabrik Dayton, Ohio yang menyebutkan bahwa ia bingung dengan cara
menciptakan profit dalam pabriknya jika ia tidak berkuasa untuk menentukan harga bahan
baku, jadwal produksi, dan harga output dari pabriknya.
Jawaban Kasus
1. Pembelian bahan baku, jadwal produksi, dan marketing tiap pabrik ditentukan oleh pusat,
dengan demikian Aloha Products menerapkan sistem pengendalian sentralisasi. Dengan
sistem pengendalian sentralisasi, Aloha menetapkan tiap pabrik sebagai profit center,
bertanggung jawab terhadap keuntungan dan kerugian masing-masing, dan kinerja tiap
kepala parik diukur berdasarkan gross margin pabrik. Padahal, dengan sistem pengendalian

yang ditetapkan Aloha, tiap kepala pabrik tidal memiliki kuasa apapun untuk menciptakan
profit. Menurut saya, sistem yang ditetapkan Aloha tidak tepat.
2. Akan lebih baik jika pabrik tidak diposisikan sebagai profit center, tetapi sebagai cost
center dan pabrik memiliki akses ke departemen pembelian, dimana departemen pembelian
diposisikan di bawah tiap pabrik. Dengan demikian, pabrik bisa mengontrol harga bahan
baku yang masuk dan dapat maksimal memainkan perannya sebagai cost center. Penilaian
kinerja tiap kepala pabrik kemudian tidak didasarkan pada gross margin pabrik, tetapi
berdasarkan pengefektifan sumberdaya pabrik sehingga menghasilkan output yang maksimal.

As shown in the case 7-4, Aloha Products faced different problems with its departments in
the Purchasing Unit which operates disorderly that cause the inefficiency and ineffective
allocation of resources.
II. Statement of the Problem
This study sought to answer the following questions:
1. What should the company do to solve the problem regarding the Purchasing Unit?
2. What are the things that the Purchasing Unit must consider before taking decisions?
3. What should the company do to lessen their cost of sales?
III. Objectives
This study aims to change the current control system for the Purchasing Department and to
unite the Purchasing Department with the Manufacturing Department.
IV. Areas of Consideration (Analysis of the Case)
1. External Environment
a. Threats
Having a common product for your company means having many competitors for it.
Especially if these companies had considerable resources: infrastructure, distribution
networks, brand equity, production resources, and marketing expertise that Coffee Giants like
Nestle, Philip Morris(Maxwell House) and P&G(Procter & Gamble) have. In addition to
these coffee giants, there were several niche players such as Starbucks.
b. Opportunities
Having a strong relationship with your Growers provides two things: information about the
coffee market and an inside track on a grower’s crop. Being knowledgeable also with the
Coffee Consumption Trends, the company can think of new strategy to keep their business on
track.
2. Internal Environment
a. Weaknesses
Every company has their own weaknesses that come from the inside. In the part of Aloha
Products, its department is one of the causes of its weakness. Like in the Purchasing group
which was largely autonomous and their mismanagement of the company’s resources.
